Plan de Gestión del Proyecto para la Migración Estratégica del Sistema Financiero Contable SAP ECC a S/4HANNA de Walmart México y Centroamérica, Mediante la Aplicación de las Buenas Prácticas del PMI

Abstract

La transformación digital en el sector financiero busca la competitividad y sostenibilidad operativa. Walmart México y Centroamérica enfrenta el reto de migrar sus procesos e información contable de SAP ECC a SAP S/4HANA, debido a la descontinuación del soporte brindado por el proveedor del servicio para el 2027. La extensión de este soporte provocará procesos lentos e incompatibilidad con otros sistemas, afectando la toma de decisiones y la eficiencia financiera. El objetivo principal es definir un plan de gestión para la migración del sistema de información financiero contable SAP ECC a SAP S/4HANA en Walmart México y Centroamérica, asegurando una transición estructurada y eficiente, mediante la aplicación de las buenas prácticas del PMI. Para la ejecución del proyecto, se utilizan las metodologías PMBOK, Agile y Lean, con la participación de equipos de contraloría financiera, expertos de proceso operativo, consultores y desarrolladores. La investigación tiene un enfoque mixto, en el que se combinan entrevistas con expertos en transformación y SAP, con el análisis cuantitativo de tiempos, costos y resultados de migraciones previas. Su carácter descriptivo permitió identificar mejores prácticas, desafíos y oportunidades en la migración de sistemas. Se aplicó un muestreo por conveniencia, seleccionando expertos en SAP, especialistas en procesos y líderes de proyectos. Las principales herramientas propuestas en el plan permiten gestionar el alcance; controlar el cumplimiento del cronograma; realizar un control presupuestario; realizar la asignación de recursos para cumplir las tareas; y crear estrategias de comunicación, administración de riesgos y diseño de herramientas de monitoreo y control. En la fase de cierre, se entregan los resultados al cliente, se recopilan lecciones aprendidas y se documentan los procesos para futuras implementaciones. La gestión del proyecto permite un control adecuado para garantizar el éxito de cualquier iniciativa al optimizar recursos, minimizar riesgos, asegurar el cumplimiento de objetivos y facilitar la toma de decisiones estratégicas, especialmente en migraciones de sistemas.

Digital transformation in the financial sector aims for competitiveness and operational sustainability. Walmart Mexico and Central America faces the challenge of migrating its accounting processes and information from SAP ECC to SAP S/4HANA due to the discontinuation of service support by the provider by 2027. Extending this support would lead to slow processes and incompatibility with other systems, impacting decision-making and financial efficiency. The main objective is to define a Management Plan for the Migration of the Financial Accounting Information System from SAP ECC to SAP S/4HANA at Walmart Mexico and Central America, ensuring a structured and efficient transition through the application of PMI best practices. For project execution, the methodologies PMBOK, Agile, and Lean are used, involving financial control teams, operational process experts, consultants, and developers. The research adopted a mixed approach, combining interviews with transformation and SAP experts with quantitative analysis of time, costs, and results from previous migrations. With a descriptive nature, the research enabled the identification of best practices, challenges, and opportunities in system migration. A convenience sampling method was applied, selecting SAP experts, process specialists, and project leaders. The main tools proposed in the plan allow for scope management, schedule compliance control, budget oversight, resource allocation for task completion, communication strategy development, risk management, and the design of monitoring and control tools. During the closure phase, results will be delivered to the client, lessons learned will be gathered, and processes will be documented for future implementations. Project management ensures proper control to guarantee the success of any initiative by optimizing resources, minimizing risks, ensuring goal achievement, and facilitating strategic decision-making, especially in system migrations.
